Why Doesn't Leadership Training Produce Leaders?

Great leadership is one of the keys to long-term organisational success; so how come there seems to be such a shortage? In the corridors of political power, and in the boardrooms of large and small organisations, we regularly hear the questions: “Where is the inspired leadership we crave?”, “Where is our next generation of leaders coming from?”, “Where is the flair and inspiration we need to take us to the next level?”

If asked, you could probably say what ‘leadership’ is. Like everyone else, you’ve read the books and seen the leadership competency frameworks. You could clearly describe how it feels to be well and poorly led – you ‘know it when you see it’. But how many current great world leaders can you name off the top of your head? How many great leaders are there in your organisation now?

Why do so many people, knowing what good leadership is, fail to demonstrate it themselves? The first place to look is in the learning environment where leaders are usually developed.

What They Didn’t Teach You about Leadership

1. There is an imbalance in leadership training. There is not enough emphasis on the skills, central to great leadership, of inspiring others with beliefs, vision, values and attitude; and too much emphasis on the importance of systems, planning, measurement, budgets, controls and procedures – in short, on management! Does any great leader ever manage people into following him? No, he inspires them, motivates them, keeps them in touch with the bigger vision – he leads them.

2. As a business leader, you have probably been well trained in logic and analysis. But a key leadership skill is the application of ‘emotional intelligence’ – the ability to know when things are ‘true’ or when they are ‘off’, when people are truly inspired, or just paying lip service. As a leader you need emotional intelligence to manage your own and others’ emotions, and you need skills appropriate to this task. Trying to do it by analysis and logic is about as effective as trying to drive a car by studying from a manual how the engine works.

3. People, especially in the business world, tend to avoid emotion – expressing it, dealing with it, looking at where it came from and its role in a situation. The rationale for not dealing with emotion, the very essence of leadership, is that all ‘this emotion stuff’ is ‘not professional’! Not so: it’s only ‘unprofessional’ to suppress emotion or express it inappropriately. When all ‘this emotion stuff’ is not explored and resolved in leadership groups, it always produces long-term tensions and political battles. These cause acute stress in individuals and cripple organisational effectiveness and efficiency. At the same time, they also destroy satisfaction, joy, fun, friendship, health, trust and a good night’s sleep!

4. Leadership skills like vision, inspiration and emotional intelligence can be trained on training courses – but it takes a different kind of course. In most leadership training programmes you will see models of leadership discussed, followed by practical exercises that analyse logically what went right and wrong in a ‘leadership game’. It’s all familiar and fun, but what’s being taught are the elements that underpin leadership, not the essence of leadership.

How Can You Learn to ‘Do’ Great Leadership?

You need to be coached in leadership skills, over time, in real situations – ones that matter to you and where there is a chance of meaningful success or failure – by coaches who themselves demonstrate the skills. A life skill like leadership can’t be learned by numbers; you can’t read a book about it, learn a model or play a game that simulates a real life situation, and say you know anything about leadership. The greater the ‘distance’ your learning experience is from your real world experience, the less likely it is that the learning will be transferred to your everyday performance. You didn’t learn to drive by sitting in a classroom!

So you can only effectively demonstrate the skills of leadership when the situation calling for them is real. Get a coach who has the experience to produce leadership competence, and put yourself in a programme where you are guided through real-time experience to learn leadership skills over time. Only this kind of approach will finally get you to the point where your leadership competence is as natural and instinctive as your driving ability!

Baby Oliver secures more! -Government confirms that Associated Discrimination will be extended to all diversity strands

The Leader of the House of Commons has just confirmed that the government will extend the prohibition against associative and perceptive discrimination to “all other diversity strands and areas” where it does not apply at the moment. This important announcement reflects the government’s considered response to the landmark case of Mrs Coleman, published in our July 2008 edition. In that case, Mrs Coleman a personal secretary working for a firm of solicitors endured a barrage of daily abuse about her increased requests for flexible working. Mrs Coleman had given birth to a very severely disabled child, Oliver and in consequence had to balance carefully her work and family responsibilities. The barrage of abuse was directed at her son.  By association with her disabled son, the European Court of Justice ruled, Mrs Coleman had been discriminated against contrary to the Disability Discrimination Act.

The Minister’s announcement means that the concept of associated or perceptive discrimination will now apply in respect of race, sex, gender reassignment, disability, sexual orientation, religion or belief and age. The Minister says the Single Equality Bill going before Parliament just now will be amended to include this provision both in relation to employment and the provision of goods, facilities and services. New Laws on Flexible working now in place

In a related development, new laws were introduced on April 5th extending the right to request flexible working hours to parents of children aged 16 and under. Previously, the right was only open to parents of children under six or parents of disabled parents under 18 and carers of adults. It is estimated that approximately ten million people will now be able to exercise this right. This represents an increase of four million on the six million already eligible. Employers will still be able to reject flexible working applications if they have “legitimate business concerns” but last year more than 95% of requests were met. Campaigners say this highlights the hard economic argument for equality based upon staff retention and not wasting trained talent. In the current economic climate, flexible working, which can include a wide range of measures, has brought about increased productivity and recruitment savings.

 

·      Women need not name male comparators in equal pay claims-Court of Appeal Ruling

The Court of Appeal has recently ruled that women no longer have to name a specific male employee as a comparator when lodging an equal pay grievance. The ruling was in response to a group of women working as healthcare and administrative staff for a number of local authorities and primary care trusts. The women had argued that like many others they had found it difficult to get information about possible male comparators because of a widespread “culture of secrecy” about pay and benefits such as bonuses. The law had required claimants to have all this information before being able to go in front of a Tribunal. The Appeal Court ruling removes this technical requirement.

It is estimated that about 7,000 equal pay claims which had been deadlocked or stalled because of this technical requirement will now go forward with much greater speed. And in the future, it will remove what had been a technical argument used to slow down and even impede equal pay claims. Westminster sources appear to be in agreement that compulsory pay audits in the private sector will not be introduced within the Single Equality Bill. But there are provisions already within existing laws and duties on the public sector to eradicate the pay gap and seek contract compliance evidence from all stakeholders, public and private, about their arrangements. The Single Equality Bill has also a little noticed amendment which will require all employers to review all their pay rates given an adverse tribunal ruling on equal pay or equal pay for work of equal value.

·      Golden “Hello” of up to £2500 now available- more on the way

Any business can now apply for up to £2,500 in recruitment and “on the job” training subsidies as an incentive to employ people who have been looking for work for six months or more. The new employment and training subsidy or “golden hello” is part of a continued package of welfare benefit and job seeker’s allowance payments which will continue apace throughout the year. The other measures include more support for people who want to set up their own business, access to over 75,000 new work based training opportunities and a brand new concept of “work focused volunteering”. The Chancellor has earmarked £2 billion for these and other initiatives to be announced in his budget in a few days time.

·      London Council fined for failures to help profoundly deaf housing applicant

A London local authority failed to interview a deaf housing applicant with a British Sign Language interpreter on two occasions, despite knowing he could not communicate effectively without one. Redbridge Council also failed to supply a telephone without a text phone so that he could use their housing advisory call centre and delayed his application by almost a year. Damages were paid to the applicant and the authority has now taken steps to train all staff in disability awareness issues as well as making remedial improvements including a new texting service.

The case is additionally interesting because the damages were not paid as a result of formal County Court action but through a complaint to the Local Government Ombudsman who stated:-

“The faults I have identified in this matter demonstrate a failure by the Council to comply with the Disability Discrimination Act in making reasonable adjustments to enable disabled people to access services”

The case helps to illustrate how other non legal channels can also sometimes be activated to secure redress of grievances and discrimination claims.

·      15 year old newspaper delivery boy takes “employer” to court!

And in a very creative way, a resourceful 15 year old paper boy has just taken his local newsagent to court! Myles Bebington had been working as a paper boy for the same local newsagent since he was 13. One day, his employer told him to start at 06.30a.m instead of the usual 7.00 start. When his mother complained that this was unlawful, the boy was sacked.

The Tribunal found in favour of the newsagent saying that was no employment contract in place between the boy and the shop. But lawyers supporting Myles were glad of his statutory right to go before a tribunal and to highlight the grievance. This would not have been possible without the 2006 Age Discrimination Regulations which are designed to extend unfair dismissal protection not just to older people but to young people and children. Prior to 2006, a boy like Myles would never have got through the front door of the courts!  And it is certain that similar cases will continue to be lodged. Even before the age new regulations came into force, cases of this kind were being raised. In December 2002, a former paperboy settled a case for more than £1,000 after he was threatened with the sack by a newsagent when he couldn’t find anyone to cover for his holiday.

The raft of April 2009 employment law changes included an increase in the minimum statutory entitlement to paid holidays. The increase for full timers goes from 24 to 28 days paid holiday a year. Part timers have a pro-rata entitlement based on the number of days they actually work. Whatever the status, a holiday should replace a worker’s normal day and they should be paid the same amount as if they were working normally.  

·      New legal framework for disputes

The legal framework to resolve employment disputes was amended on 6th April 2009 under the Employment Act of 2008 which came into operation on that date. There is a new ACAS Code of Practice which sets out the principles of what an employer and employee should do to achieve a reasonable standard of behaviour to resolve both grievance and disciplinary cases. ACAS say that the new arrangements provide for a system of dispute resolution which it is intended to be easy to use and will enable problems to be resolved earlier, with less lost time, expense and stress for all parties.QED Training provide a one day and a more intensive two day training course on disciplinary and grievance policies and procedures. What makes a good leader?

Ever since we started Impact Factory, lo these many years ago, we have struggled with the whole notion of leadership development or leadership training. Indeed, we have resisted writing about it in much detail because the subject is so subjective.

Are leaders born or made? Can you use management leadership training to give leadership skills to someone who isn’t leadership material? How is it done?

Given that we’re being asked to create a lot more leadership programmes of late, we decided we’d take a hard look at just what makes a good leader.

Even of you don’t think of yourself as a leader, you will have areas in your life where other people look to you for leadership. So here are some essentials qualities and skills you need to be a good leader in whatever leadership arena you’re in.

Leadership training

Training is a misnomer when applied to leadership. Any leadership development programme has to include at least a passing reference to the following

Introduction to the concept of leadership behaviours
Discussion and debate about leadership
A widening of the definition beyond traditional leadership stereotypes
Personal understanding of individual leadership qualities and strengths
The difference between leadership and management
A look at how people perceive, their perception is their reality
Assumptions and their effect on how people see the world
What are your terms of reference and seeing the bigger picture
Personal patterns and beliefs
A look at the elements that have influenced and shaped the participants
Establishing ownership of individual’s leadership behaviours

A programme needs to be designed around the development of the individuals involved rather than towards competencies identified as required by the organisation.

Leadership style

What does a leader look like?

No cookie cutter models here. Everyone can develop their capacity to lead, from church committees to local pressure groups to business teams to political parties. When someone is committed to, and practises using their leadership capabilities at all levels in their life, then they can and will develop their own potential as a leader.

There is a tendency, in our Western culture, to see Leadership as synonymous with white, middle class, male, in charge. There’s a kind of unspoken template of what leadership is supposed to look like. Now we know that isn’t true. Leadership can and does come in many different shapes and forms.

Good leaders don’t conform to a template. Indeed, leaders are people who don’t usually follow the party line. They have an edge to them, they get up people’s noses sometimes, they make decisions – lots of them – that often others don’t like. They say the things that need saying in a way that others understand.

Don’t let the picture get in the way

However, it is important to acknowledge that people developing their leadership skills are often hampered by their picture (or other people’s picture) of what a leader is supposed to ‘look’ like.

This is when it’s important to understand that the role of leader is not only completely individual (remember, they don’t fit a mould!) but also has to be worked at with belief and will and determination by the person occupying it.

It’s different for everyone

Not only that, leaders will be experienced differently by the individual people they lead. One getting encouragement, another understanding. That, of course, will be due to the leader’s ability to see what each person needs (more on this later).

In addition, not every leader is going to be a great leader in the sense that the world around them acknowledges their leader status. Many leaders get no ‘public’ recognition, only their personal satisfaction of a job well done.

Leadership theory

Seeing the Big Picture Vision

When the ‘vision’ word is used it usually means that someone has an idea of what the future could look like and a plan to get there. No point painting rosy, pie in the sky pictures (‘we’ll double our turnover in a year; we’ll create international markets; we’ll be number one in the UK’, etc.) if pie in the sky is all they are.

More like, ‘we could double our turnover in a year, this is how we could get there, this is what I expect from everyone in the organisation to help us get there and any new ideas are welcome’.

The ability to see

There is one essential quality for anyone in any position of leadership: the ability to see what is going on. Seeing is clarity. Seeing in the ‘wood for the trees’ kind of way.

We’ve heard the following phrase from a number of people throughout the years and it’s a good one – get your attention off yourself and on to whatever is going on.

What you’ll see

Here’s what you’ll be able to see if you do that: you’ll be able to see things from other people’s points of view; you’ll be able to understand what’s going on for them. You’ll be able to see what other people are capable of and how to help them achieve it. Most importantly, you’ll be able to see the whole picture not just your little bit of it.

Leadership skills

What makes you tick?

Know thyself. To be able to see you need a clear understanding of what has made you the way you are and what has shaped and influenced your life. The clearer you are about what motivates and affects your behaviour, the clearer you will be able to see what is going on with other people.

You didn’t spring fully formed from Zeus’s head – many things have affected you over the years. A good leader is proud to acknowledge role models, people, places, things, etc, which have inspired them.

You can’t do it alone

Any good leader worth their salt should be able to name 100 people, places, things, right off the bat. Why? Because they know themselves well enough to acknowledge who has supported and inspired them along the way, and what support they still need to get things done.

Leadership quality

Qualities

Think about what qualities your role models have that are attractive to you, that make them inspiring. Now, putting aside modesty, false or otherwise, think about what qualities they have that you also have. You have to know who you are and accept that you have outstanding qualities – leaders are able to do that.

Beliefs, rules and patterns

How well do you understand the rules, beliefs and patterns you have created in your life so far? Everyone’s got ‘em.

They can be the simple kind of rule – you should brush your teeth twice a day. They can be the more complex kind – you should treat everyone the way you expect to be treated. Beliefs can be things like – I believe everyone should be fair. And patterns can be as simple as going to and from work the same way every day.

When identifying your rules, patterns and beliefs see if you can avoid putting a value judgement on whether they are good or bad; this is far more about seeing just how well you understand your own behaviour.

Leadership management

Moving things forward Innovative thinking

Leadership requires innovative thinking; it requires people making positive and inspiring impacts; and it requires them to be able to motivate others. What is needed is an ability to think and act ‘out of the box’; out of the accepted or ‘right’ ways of doing things.

The culture of tomorrow will be one where change and innovation are the order of the day. Out of the box thinking and identifying future needs go hand in hand.

There’s no such thing as ‘can’t do’

‘Can’t do’ is an alien concept to a real leader. Leaders get things done. They have commitment, persistence, determination and resilience. Couple all of that with creative problem-solving and you have a person things happen around.

What we mean, is that no matter what their personality, there will be a kind of buzz around them; things change when they’re around; indeed, things might even get shaken up when they’re around. It isn’t always comfortable being around leaders.

You can’t stay stuck

Along with a ‘can do’ attitude, is an ability to move things forward. When others get bogged down, good leaders know how to motivate and inspire the people around them. They are willing to take risks and stand up for what they believe. They want to get things done and bring people along with them.

Development training

Can training develop leadership skills?

In our view, you cannot ‘send’ someone on a leadership programme who doesn’t want to be there and expect them to become a leader. It’s not like the reluctant presenter who gets sent along to a course and finds out that it’s not so bad after all. If your prospective leader isn’t fully engaged in the process, sending them along to be ‘taught’ leadership skills will be a waste of time and money.

If you fall into that category, then no amount of leadership training is going to develop your skills.

However, if you have to step into a new leadership role, or there are greater expectations of how you manage people, or you’ve become a project leader, and you have a willingness to develop and take on new skills, then it’s really possible to give yourself a leadership boost. Everyone can develop their capacity to lead, from church committees to local pressure groups to business teams to political parties. When you are committed to, and practise using your leadership capabilities at all levels in your life, then you can and will develop your own potential as a leader.

Management training

We believe there is a real difference between management and leadership. You don’t need to be a leader to be able to manage other people. However, to be an outstanding manager, you do have to have some of those essential skills and qualities that are necessary in developing as a leader.

Even if you are a manager with no major aspirations of leadership, there will be people who will turn to you for leadership, whether you like it or not. Therefore, when looking for training to develop your skills, it might be a very good idea to look at leadership courses as well as management courses.

There are scores of courses available calling themselves Leadership Training, Leadership Development, Leadership Skills, etc. We cannot judge just how good they are, but if you think about everything you’ve read so far and feel in synch with our sentiments, then that’s what you need to look for: courses that incorporate a clear approach to developing leadership skills.

Earlier in this document we outlined some of the things to look for in a Leadership Training Programme. Add to that list a few more essentials:

Since time immemorial, any form of lifting is considered a man’s domain. However, with the enlightenment given by women’s liberation and women’s rights groups, it is now accepted in Western societies that women are co-equal with men in almost all aspects– some extreme women’s groups supporters would even say that with childbirth and childrearing, the female gender is even more superior.

But if there is any area in the fitness world where a lot of women still give to the men hands down, it’s in the aspect of weight training. Most Eves find this domain too “manly” and would rather stick to the much more female-oriented cardiovascular routines. You can’t blame them. After all, women still need to hold on to their “female side” and lifting weights, no matter how small the poundage, is just too much of “man’s thing.” Add in the misconception that weight training for women makes them bulk up like their boyfriends is enough to scare them away from dumbbells for life. This is a misconception because women only have one-tenth of the testosterone– the hormone that builds muscle– of their male counterparts. Unless they purposely train long hours and lift very heavy weights, there is no way for their bodies to naturally look like the muscle men in gym posters. Physically and metabolically, women do not bulk up with weight training.

However, by not lifting weights, women miss out on a lot of benefits. From weight loss to bone health to heart health to enhanced strength to increased feelings of wellness, weight training for women offers a lot of health advantages.

Let’s start with muscle strengthening. When women do resistance training with weights, they are increasing their muscle capacity with heavier workload. With continued training, women who train with weights will notice that not only can they lift heavier objects or sacks of groceries, they are also more able to maintain their balance as they do these things. Thus, they lessen their risk for slips and falls.

Resistance training is also important to the heart health of many females. It reduces their risk of high blood pressure and other diseases that can cause heart attacks. When the ladies are healthier, they are able to do their daily routines with ease. Mothers who have to juggle between taking care of their kids, doing the laundry, cooking and shopping for groceries can benefit immensely from the strength and endurance that resistance training offers.
